A coordination guide for team-based Wplace builds, including roles, references, pacing, and quality control.
Collaborative Wplace projects are very different from solo conversions. In a group build, the challenge is not just how the image looks. It is also how quickly the team can understand the plan, divide the work, and keep the result consistent while multiple people paint at once. A beautiful conversion that nobody can coordinate around is not a useful project plan.
This guide is about making a project easy to share. That means clear references, simple structure, and a workflow that helps several people work on the same idea without stepping on each other.
## Start with a shared goal
Before anyone paints, make sure the group agrees on what the piece is supposed to be. The goal could be:
- A community logo
- A character portrait
- A banner or title card
- A decorative border or scene
- A tribute or event piece
If the group does not agree on the goal, the piece will drift. One person may optimize for detail while another optimizes for speed, and the result can become inconsistent.
## Create one reference everyone can use
A collaborative build needs one reference that is easy to read. That reference should answer the questions people will actually ask while painting:
- What does the piece look like overall?
- Which colors are used?
- Where does the outline start and stop?
- Which areas are most important?
The best reference is usually not the most beautiful one. It is the clearest one. If people cannot interpret it quickly, they will waste time asking for clarification or painting the wrong area.
## Break the project into zones
Large pieces are easier when they are divided into zones. For example:
- Background
- Main subject
- Outline
- Accent details
- Text or label
Each zone can be assigned to one or more people. This reduces overlap and makes progress easier to track. It also helps when you need to pause and resume later, because people can pick up the area they are responsible for without re-learning the entire design.
## Assign roles intentionally
In a good collaborative project, not everyone needs to do the same job. Some people are better at detail, some are better at filling large areas, and some are better at checking whether the output still matches the reference.
Possible roles:
- Planner: keeps the reference organized
- Painter: fills assigned zones
- Checker: compares progress against the plan
- Color manager: keeps the palette consistent
- Organizer: tracks which areas are finished
Even in a small group, assigning roles helps reduce confusion.
## Keep the palette tight
The more people work on the same image, the more important color consistency becomes. If the palette is too wide, people will make different choices for the same area and the piece will start to look uneven.
A good collaborative palette should:
- Include only the colors that are actually used
- Be shared with the group in a simple list or screenshot
- Make it obvious which colors are primary and which are accents
The goal is not to limit creativity for its own sake. The goal is to remove avoidable decision-making during the build.
## Put the hardest details in the center of attention
Not every part of a project needs the same level of effort. If people have limited time, put the highest-value detail where it will matter most.
For example:
- Faces should get more attention than background texture
- Text should get more attention than decorative borders
- Focal symbols should get more attention than filler areas
This keeps the piece readable even if the project is not finished all at once.
## Build in checkpoints
Do not wait until the end to check whether the group is still on track. Use checkpoints after major sections are finished.
At each checkpoint, ask:
- Does the shape still match the plan?
- Are the colors still consistent?
- Did anyone accidentally expand outside the intended boundary?
- Is the image still readable when viewed as a whole?
These checks catch drift early. That matters because drift is much easier to fix before it spreads across the whole canvas.
## Use a predictable painting order
A predictable order makes group work smoother. Many teams benefit from painting in this sequence:
1. Large background blocks
2. Main shape or silhouette
3. Interior shapes
4. Outline or edge cleanup
5. Small accents and corrections
This order works because it builds the piece from broad structure to fine detail. It also reduces the chance that someone paints a detail too early and then has to redo it after the larger shapes are placed.
## Keep communication short and specific
During a live project, long explanations slow people down. Short, specific updates work better.
Examples of useful updates:
- "Top-left corner is done."
- "Need two more rows on the shadow area."
- "Use the darker brown for the outline."
- "Please leave the highlight stripe open."
Short instructions are easier to follow while painting. They also reduce the chance of misinterpretation.
## Make it easy to resume later
Many collaborative pieces are not finished in one session. If the project might pause, leave behind a clear note or image showing:
- What is complete
- What still needs work
- Which colors are in use
- Which areas are blocked off
That makes the next session much easier. Without this, the team wastes time re-learning what already happened.
## Common team mistakes
### Too many opinions at once
If everyone is editing the plan at the same time, the design can become unstable. One clear planner is better than five conflicting directions.
### No area ownership
If nobody knows which section they own, overlap and gaps are inevitable.
### Over-detailing the wrong place
People often spend time on small details in a section that is not actually important.
### Not checking the full image
A section can look good by itself and still feel wrong in the full composition.
